• How do you scope your projects and manage client expectations. What are you telling them they are getting and what metric do you use to scale projects? Specifically curious about those who work in agencies but of course all feedback is welcome.

Show them the site tree and have them sign off on it (meaning, any regressive work after this point will be billed hourly).   It depends on the volume but you could find an Order Management System (OMS) for your selling channels. This software would allow you to sync your orders into the software and stream line the pick pack process. Options like shipstation.com etc. This is better for lower volumes.
