In regards to JSON, I did something similar with serverless.com , bref.sh , and bitbucket.org pipelines. A single variable - $STAGE [dev, test, acc, prd] - was the defining string in the JSON file name which serverless used to bootstrap/deploy/destroy the relevant environment.
